Five stages, from floor walk to ongoing review
A warehouse design review is a sequence, not a single meeting. Here is the structure we describe across the platform, and what happens at each stage.
Assessment
This stage starts with a walkthrough of the current facility and a review of pick data: order lines per day, SKU velocity, average pick path length, and where congestion tends to build up during peak hours. The point is to separate what feels slow from what actually measures slow.
Layout modeling
Once the current state is understood, alternative layouts get modeled on paper or in simple planning software. This includes testing different zoning arrangements, aisle configurations, and slotting logic against the same order data used in the assessment, before anything physical changes.
Automation fit review
Not every warehouse benefits from the same picking technology. This stage looks at order profile, SKU count, and budget to weigh options like pick-to-light, voice picking, goods-to-person shuttles, or simple route optimization for manual pickers, and where each tends to make sense.
Pilot and phased rollout
Rather than changing an entire facility at once, changes are usually trialed in one zone, one shift, or one product category first. This limits disruption and gives a clearer read on whether a change is producing the expected result before it is rolled out further.
Ongoing scale check
A layout that fits current volume will not automatically fit volume from a year or two out. This stage is about setting a review schedule, tied to order growth or seasonal peaks, so layout decisions get revisited on purpose rather than after something breaks down.
Picking systems, briefly
What "automated picking" usually means
The term covers a range of setups. Pick-to-light uses indicator lights at storage locations to guide manual pickers to the right item, cutting search time. Voice picking replaces paper lists with spoken instructions through a headset, keeping hands free.
Goods-to-person systems bring shelving or bins to a stationary picker using robotic shuttles, reducing walking distance almost entirely. Sortation systems handle the sorting of picked items into outbound orders automatically. Each fits different order volumes, SKU counts, and budgets, and none of them replace the need for a sound underlying layout.

A few things people ask early on
Does a design review require closing the warehouse?
Not typically. Assessment and modeling happen alongside normal operations. Physical changes are usually scheduled in phases, often during lower-volume periods, to limit disruption.
How do we know if automation is worth exploring?
It generally depends on order volume, SKU count, and labor availability. A facility with a few hundred orders a day has different needs than one processing several thousand, and the fit review stage is built around that comparison.
What if our layout was never formally designed?
That is common, especially for businesses that grew quickly. The assessment stage does not assume an existing plan. It starts from how the space is actually being used today.
Is this only for large warehouses?
No. The same principles, travel path, zoning, pick sequencing, apply at smaller scale too. The tools involved differ more than the underlying logic does.
