Pick times are creeping up without a clear cause
If average time per pick has quietly increased over recent months and staffing has not changed, the layout itself is often part of the reason.
Aisles are used as overflow storage
Pallets or bins parked in walkways are usually a sign that storage zoning has not kept pace with inventory volume.
New SKUs get placed wherever there is room
Without a slotting system, fast-moving items can end up buried in deep storage while slow movers sit near the pack station.
Peak periods cause visible congestion
If a seasonal spike consistently causes bottlenecks at the same points, the layout is likely being asked to handle volume it was not designed for.
Nobody remembers why the layout is set up the way it is
When the reasoning behind zoning decisions has been lost, it becomes harder to evaluate whether those decisions still make sense.
A simple way to prioritize
Fix the flow before the footprint
It is tempting to think the answer is more square footage. Often, the more useful first step is understanding where the current space is being used inefficiently. A larger warehouse with the same layout problems will just produce the same bottlenecks at bigger volume.
A reasonable order of priority looks at zoning and slotting first, then pick path sequencing, then whether automation would meaningfully help, and only then whether additional space is genuinely required. Skipping ahead to "we need a bigger building" is one of the more common and costly assumptions in this process.

What an early review tends to look like
Gather order and pick data. Walk the floor with fresh eyes, ideally with someone outside daily operations.
Map current travel paths and compare against order volume by zone. Identify the two or three areas with the clearest strain.
Model alternative zoning or slotting for those specific areas. Decide whether automation review is warranted based on volume.
Set a recurring review point tied to a volume threshold or season, rather than waiting for visible congestion again.
